Metrics without meanness
Dashboards tempt leaders into ranking individuals. We design readiness metrics around cohort behaviors: time-to-first hypothesis, percentage of tickets with linked artifacts, and voluntary peer reviews completed.
None of those numbers stand alone as a verdict. Each ships with a guidance paragraph explaining how to interpret spread, seasonality, and onboarding waves. We would rather retire a chart than watch it misused in a performance review.
Managers tell us the annotations slow their first read. We accept that trade because the slower read prevents public misinterpretation later.
If you adopt similar charts, pair every new metric with a documented misuse case. It sounds cynical; it saves careers.
